maybe take her out to see a movie/ have a girl's night out
bake her christmas cookies
get together to make gingerbread cookies and watch christmas movies
go skating/sledding
what you're trying to do is very nice and i'm sure whatever you decide to do for her she'll appreciate :)

That's really nice of you guys:) even though you can never replace waking up Christmas morning to see that your family cares and put presents under the tree. I think you guys should just double check that things didn't go good for her christmas because it would be awkward if it turned out good. But I think it would be nice for you and your other friend to invite the friend who had the bad Christmas over for a sleepover at your house since we're out of school all week and next week and keep your tree up. Get her a few gifts, get your other friend a few gifts, and gave your friend (friend who didn't have a bad Christmas) do the same. Then, surprise her and have them wrapped and put them under the tree while she's asleep and maybe even put something in a stocking.
But yeah, wake her up early like it's Christmas morning and say that there's a surprise. I guess you might find it a little lane, but you could say that Santa remembered her afterall. But have a nice opening of presents that y'all got each other.
I know it's not even close to perfect but the idea of y'all having a 'Christmas morning' gift exchange sounds like the best way to go.
Merry Christmas:)
